In today’s startup world, scaling is often seen as a race, even now that the interest rates are higher than they were during the 2010s. The classic scheme of: Raise a big round, pour millions into ads, hire aggressively, and chase growth at all costs. It looks good on charts — until the funding dries up and the whole model collapses.
At RUNOGAMES, we’re approaching scaling differently. Our goal is not just to grow fast, but to grow smart — without burning millions in the process. We will only seek growth once we solidify our P-M fit and see that will be be profitable.
The Problem with Traditional Scaling
Too many companies in mobile gaming and Ed-Tech fall into the same traps:
Paid User Acquisition Addiction: Spending heavily on ads while ignoring churn. High CAC with low retention is a broken loop.
Growth at All Costs: Prioritising short-term numbers over long-term value.
Overhiring Early: Bloated teams that slow execution and burn capital.
Funding Dependency: When growth is powered only by VC cash, survival depends on the next round.
It’s a fragile way to scale. And it’s not how we want to build. We also do not have the resources that we can avoid to waste.
Our Principles for Lean Scaling
Here’s how we think about scaling sustainably:
Retention Before Acquisition Scaling a leaky bucket doesn’t work. Before we push for growth, we will focus on building products that users stick with. And this sticking won’t be because of aggressive marketing or locking in the user for usage via a pricing mechanism that does not allow them to cancel for a year. We will create new products that get people to stick because they shall find our offering to be solutions to their problems
Organic Growth First Communities, word-of-mouth, and partnerships are far more defensible than ad spend. If people love what we build, they’ll bring others in. We do not see any other way to build a defensible moat in the long run (if there are other methods, feel free to let us know, we’ll highly appreciate it!).

Iterate Quickly With a small team, we will move in small, fast cycles — testing, learning, and refining. This will keep our costs to the bare minimum.
Capital Efficiency Every pound we spend must show a return. That means prioritising product over admin, and value creation over noise. (We use pounds because we are a UK based company, but replace that word with any currency and the principle does not change).

Product First: Most of our resources go into making extraordinary products that are solutions to problems of our users.
Communities and Feedback Loops: Building around and learning from all users so growth comes organically.
Small, Agile Team: Already mentioned, but worth re-emphasising. Staying lean will allow us to execute fast and pivot without massive burn.
